The medium changed, the scale changed and the speed changed. The sequence of persuasion stayed almost untouched, and that persistence is what the psychology of social engineering sets out to explain.

That continuity explains why social engineering withstands the passing of time so well. A technical vulnerability gets patched. The regularities of human behaviour a fraud exploits predate any computer system and have no update available. Looking at them closely changes how an awareness programme is designed, because understanding which lever is being pulled leads somewhere different from teaching people to recognise the wrapping of a message.

Why doesn’t social engineering need a technical flaw?

Social engineering gets an authorized person to do willingly what the attacker cannot do on their own. Rather than forcing a control, it asks for one. And it asks in the language of the signals we use to decide quickly whom to believe, so the request arrives before the suspicion does.

When someone works out whether to act on a request, they rarely weigh evidence. They read signals: who signed it, how much hurry it carries, whether others have already complied, whether it sounds like business as usual. Those shortcuts work because everyday life is mostly cooperative, and without them no organisation could run at the speed it runs.

The attacker works on the signal before working on the evidence. When we argued that phishing is not a knowledge problem, the focus was on the receiving end and on why knowing is not enough in the moment of decision. Here the focus switches sides and describes which key the attacker chooses to press.

What are the six persuasion levers behind a fraud?

Social psychology describes six principles of influence that run through almost any situation where one person gets another to agree to a request. Robert Cialdini’s work systematised them from observing professional salespeople, fundraisers and negotiators. None was formulated with cybersecurity in mind, and every one has its digital-fraud version.

Authority. The request comes down from a position with the power to reward or sanction. An email signed by the finance director, or a supposed notice from a tax authority, does not ask permission to go unquestioned.

Scarcity. The window is closing. There are two hours to confirm, the slot is running out, the deadline expires today. Urgency adds no information; it subtracts thinking time.

Social proof. Others have already done it. “The rest of the team has already validated their details” turns an anomaly into shared routine.

Reciprocity. Something was given first. The fake helpdesk that “fixes” a minor issue before asking for credentials buys a debt most people honour.

Liking. The request comes from someone similar or agreeable. A profile that shares an employer, a city or a profession gets attention a stranger does not get.

Commitment and consistency. A small yes opens the door to a large one. Confirming a harmless detail early in the conversation leaves the person held up by their own consistency when the real request lands.

These levers are worth keeping distinct from the conditions of the person receiving the message. Workload and hurry describe the state of whoever is deciding. The levers describe the manoeuvre of whoever is asking. An effective attack combines both, which is why the same message performs differently at nine on a Monday than at seven on a Friday evening.

Why do the same levers work over email, on the phone and on video?

Because the lever does not live in the channel. It lives in the relationship the message pretends to have with whoever receives it. Changing the medium changes the texture of the forged signal, not the mechanism that makes it credible.

Business email compromise, or BEC, shows this plainly. According to the FBI’s IC3 annual report, that category accounted for 3.046 billion dollars in reported losses during 2025, second only to investment fraud. The figure has stayed above 2.7 billion for three consecutive years, with a technique that almost always leans on authority and scarcity combined.

A phone call adds presence and removes the written trail, which reinforces authority and shortens the room to verify. A printed QR code moves the request onto a physical object the eye cannot audit, which is why simulating a QR code attack measures something different from simulating an email. Synthetic video pushes signal forgery to the point where audiovisual evidence stops being a guarantee, a question addressed from the angle of method over content.

A catalogue of channels, then, ages fast. A catalogue of levers ages far more slowly. The practical consequence shows up when designing a programme. If the threat inventory is organised by medium, every new technology forces another module. If it is organised by lever, the new technology arrives as one more example of something people have already learned to notice.

Can recognising a lever be trained?

It can, though not by memorising the list. Recognising a lever by name in a training session and noticing it operating on yourself are two different skills. The second one is the trainable one, and it consists of registering the internal state the lever produces before registering the intent that placed that lever there.

That state has fairly recognisable markers. A sense of haste turns up that does not match the actual subject, contradicting someone who appears to hold rank feels uncomfortable, and saying no to whoever just did you a favour comes hard. The useful alarm is not in the message, which is usually flawless, but in what the message stirs up.

Training on this level looks little like a list of suspicious indicators. It puts the person in situations where the lever genuinely operates, names what they felt when the request arrived, and installs a single exit behaviour, which is verifying through a channel other than the one that brought the request.

The rule is easy to remember because it does not require diagnosing the attacker’s technique. Noticing the hurry is enough to move the decision onto ground where the forged signal loses force, something as simple as calling the internal number that was already in the directory.

Hence the most effective intervention is the one that shows up at the moment of decision rather than weeks earlier, a logic we already explored in nudges that arrive at the right moment. And hence the right organisational response to someone who fell for it is to redesign the decision environment before sanctioning anyone, a distinction we developed by separating error, negligence and intent.

How SMARTFENSE approaches it

Inside the SMARTFENSE platform, simulations are designed around the lever and not only around the format. A phishing attack simulation that appeals to an executive’s authority tests something different from one that appeals to a colleague’s likeability, even when both arrive by email and both measure the click.

That same criterion runs through the open tools on the site. The business email compromise exposure checker shows how easy it is to spoof a domain’s identity, which is the raw material for manufacturing the signal of authority. Knowing the technical surface of the deception helps in understanding which lever remains within the attacker’s reach.

What each new technology contributes is channels, not levers. The levers were already there. An awareness programme that teaches people to recognise them prepares them for the fraud that does not exist yet.

The psychology of social
